Robot toys fail in three places, and only two of them are fixable at a kitchen table. Batteries go first, and a swollen pack is a stop sign rather than a project. Gears strip second, which is the cheap repair: a matched replacement set runs about $11.99. The third failure is firmware and apps, and no screwdriver reaches it. When a maker’s servers go dark, the fix is community software or nothing.
A toy robot is three systems in one shell: a battery, a gear train, and software. Owners diagnose in the wrong order constantly, buying a cell for a machine whose real problem is a rounded off nylon gear, or opening a case to fix something that died on a server they will never see. The repair community’s argument rests on one line, that if you bought it, you own it. This page is the practical version: what you can fix, what to leave alone, and where the honest dead ends are.
Two boundaries before anything comes apart. Nothing here involves mains power. Every source behind this page concerns battery powered toys and hobby packs at low DC voltage, and a fault in a wall adapter or a charging brick is not a kitchen table repair. Second, these are children’s toys, so the repair is adult work. Soldering irons, sharp opening tools and lithium cells do not care how careful an eight year old promises to be. Kids can hold the light and sort the screws.
Which of the three failures do you actually have?
Start with the symptom and the cheapest possible cause, which is exactly what the people who write repair guides for a living do. iFixit’s battery replacement guide for the Anki Vector, one of the few toy robots with a real teardown behind it, opens the battery job with an argument against doing the battery job: while disassembling the robot, “make sure to look out for disconnected cables and other broken parts, as often times these can be fixed without entirely replacing the battery.” From the outside, a loose connector and a dead pack look identical.
Read the table below as a first move, not a final answer. Every row points at the least destructive thing you can do next.

How do you know when a battery is finished?

New York State’s Division of Homeland Security and Emergency Services publishes a consumer safety guide for lithium ion batteries, and its warning list is short enough to memorize. Swelling: “Device is swelling or bulging: Look out for any type of lump or leakage from the device as well.” Heat: “if your device’s battery feels extremely hot to touch, it is likely defective and at risk to start a fire.” Sound: “Some failing lithium-ion batteries make hissing, cracking, or popping sounds.” The same guide notes that these batteries “emit toxic fumes when they fail,” which is why the advice further down is to leave the room rather than crack a window and carry on working.
Here is the part that catches people. A swollen pack does not look ruined. The reference photo everyone eventually sees, an iPhone 3GS cell that hobbyists nicknamed a spicy pillow, shows a smooth silver foil pouch domed upward hard enough to pry its own housing apart, with the printed markings still perfectly legible across the bulge. Nothing cracked. Nothing leaked. It simply is not flat anymore. Toy and hobby packs usually look different from a phone cell, a shrink wrapped rectangular brick with a two wire lead and a small white balance connector, but the failure shape is the same: taut, smooth and under pressure.
Where hobbyists argue is severity, and reading both sides beats reading either one. On a mildly puffed two cell pack the replies lean forgiving: “If it is puffed, its not terribly puffed. I would feel comfortable continuing to use this battery.” On a badly domed three cell pack, the busiest thread in this whole subject, the same crowd flips hard: “Yes get that thing out of the house.” “Immediately.” “Whatever you do, get this out of your house/garage.” The working rule is a severity judgment rather than a number. Slight softness gets a pass. Doming that distorts the case does not.
Our line is stricter than the forum’s, because a toy is not a bench project you can walk away from. If the pack in something a child carries has domed at all, it is done. Some RC hobbyists also check each cell’s internal resistance with a cheap meter and retire packs past a personal threshold. Read enough of those posts and the figures contradict each other, and people are not even consistent about whether they mean ohms or milliohms, so treat it as a useful habit rather than a specification.
What replacing a pack actually involves

Check the contacts before you buy a cell. Old battery powered toys corrode at the springs, and the fix has not changed in decades: a mild acid to dissolve the alkaline crust, then mechanical cleaning. A thread about a 20 year old Tickle Me Elmo lands where these always land, on “White vinegar! Also works,” and “Coca cola and a toothbrush. Rinse with alcohol.” For stubborn cases the electronics crowd reaches for contact cleaner: “DeoxIT… Utterly fantastic stuff, revives old electronics like nothing else.” If the spring itself has rotted through, steal one. As another repair thread puts it, “You can take any other AA battery holder and steal its contacts.”
Packs that unplug and swap exist. They are not the rule. iFixit’s Vector battery replacement runs 25 steps across two sections, because the facial display comes out before the battery does, and the required tool list includes a soldering iron. The cell itself is a soldered 3.7V, 500mAh lithium ion polymer. Read that before promising a seven year old the robot will be running by dinner.
The specific mistake worth learning from somebody else has already cost at least one pack. An r/radiocontrol poster replacing a connector cut both leads in one go: “The wire cutters must have acted as a bridge between the lipo + and - terminals because there was a poof of smoke.” The correction from the same thread is one sentence and it is the entire technique: “always cut and solder each wire one at a time.”
Three more rules come straight from the state guide and matter more than any technique. Do not modify the cell, because “Do not disassemble or modify your device’s battery in any way. This significantly increases the risk of explosion.” Do not assume a charger that fits is a charger that belongs: “Just because a charger fits in your device doesn’t mean that it is safe to use.” And do not walk away mid charge. “Never leave any lithium-ion powered devices unattended while charging,” then “Always remove devices and batteries once they are fully charged.” One more step before you order the replacement: run the model through the federal recall database at the Consumer Product Safety Commission, which the state guide names directly because the CPSC “regularly reports when a lithium-ion battery product has an identified fire safety hazard.”
Where does the dead pack go?

Not in the bin. Either bin. The guidance leaves no wiggle room: “Never throw away lithium-ion batteries in household trash or recycling bins.” Packs under 25 pounds and in good condition go back through retail takeback, and the guide points readers at the Call2Recycle drop off locator to find a collection point. Damaged, defective and recalled batteries are treated as their own category with their own handling, since “Call2Recycle has specialty kits available for purchase for safely managing these.” So the swollen pack in your hand is not the same errand as the merely tired one.
RC threads have a ritual of their own: discharge the pack fully across a bulb or a resistor, outdoors or in a bucket, then soak it in salt water before it goes anywhere near normal disposal, and several of those threads send readers to the EPA’s own used lithium ion battery page. If a retail drop off is within driving distance, skip the bucket and drive.
If a pack is already failing, stop repairing and start leaving. The state guide’s instruction is to stop using the device and turn it off immediately, leave the area, and call 9-1-1 if it starts smoking. It also kills the idea that you can stand your ground with whatever is under the sink: “Water may not prevent a battery from burning and fire extinguishers do not work on lithium-ion battery fires.” That single sentence is the reason to make the disposal drive before the pack decides for you.
Why does the arm buzz instead of moving?

Stripped gears do not announce themselves by stopping. A club guide from the RC flying world describes the symptom precisely: “When you operate the servo, the rotational motion of the servo arm will be erratic. It will probably not sound good either.” Power reaches the motor, the motor turns, and one gear in the stack skips because a few of its teeth are rounded off.
Forget the shattered metal cog in your head. Open a hobby servo, a dark plastic box about the size of a large postage stamp, and what sits above the green circuit board is a stack of small cream colored nylon gears in different diameters, meshed together over a metal output bushing. The damage is usually a few worn or missing teeth on one of them, measured in millimeters. That is what a stripped gear looks like in real life.
The parts are cheap and completely unforgiving about matching. ServoCity lists a replacement gear set at $11.99, and most of that product page is spent telling buyers not to guess: “you cannot swap out a goBILDA servo’s gears for any ratio that’s different than the ratio it came with, as each ratio has a different pinion gear pressed into the motor shaft, and the pinion gear is NOT included in replacement gear sets.” It goes further and tells you to read the case before ordering, because one generation has “BKJ” molded into the top and takes a different set than the version marked V3.0. Order by what is printed on your servo, not by what looks close in a photo.
The sequence in that club guide is worth copying whole. Mark the gears with colored dots before lifting any of them out, so the stack goes back in the order it came apart. Key the final gear onto the flat spot on the shaft. Grease it, reassemble, and test it on the bench before it goes anywhere near the toy.
Getting to the gears is often the real fight. An r/fixit thread about a toy robot head full of odd screws split straight down the middle, one camp reaching for a drill and a reverse bit, the other insisting the screws were never stripped to begin with: “They don’t look stripped, just a weird size.” “Use a brand new screwdriver bit… push firmly and squarely until it cracks free.” Side with the second camp first. A drill bit in a toy robot’s head is a one way door, and the correct driver costs less than the toy.
What can community firmware actually fix?

Software failures get misdiagnosed most often, because the toy looks perfectly healthy. Take the best documented case. iFixit’s device page for the Anki Vector states it flatly: as of January 2024, Vector will not respond to voice commands without Wire Pod software, because Digital Dream Labs’ servers are offline. Nothing inside the robot broke. The other end of the conversation stopped answering.
That gap is what the wire-pod project fills. It describes itself as “fully-featured server software for the Anki (now Digital Dream Labs) Vector robot,” and it “allows voice commands to work with any Vector 1.0 or 2.0 for no fee, including regular production robots.” Free, local, running on hardware you own. There is an active support community around it, and the questions people ask there are reassuringly boring: what hardware is enough (“The minimum for WirePod is a pi 3B+ and it has to be 64bit and not 32bit”), what firmware version is required (“the minimum version you can use for wirepod is 1.4”), and which community built update to run, with a fork called 1.6-rebuild collecting the recommendations.
One caution from that same community, from a reseller who buys the robots ten at a time to refurbish: “one had no issues, the other one came with a missing fork and was sluggish booting up, which is not a good sign.” A local server replaces a missing service. It does nothing for worn hardware.
Sometimes the answer is simply no. In December 2024, as Ars Technica reported, Embodied’s $800 Moxie robot, sold as emotional support for children aged 5 to 10, was set to be bricked when the company shut down, because the robots “can’t perform their core features without the cloud,” and most buyers were not getting refunds. The company’s own rescue plan carried a deadline: “It is extremely important that you update your Moxie with this OTA as soon as possible because once the cloud servers stop working you will not be able to update your robot.” Miss that window and the door closes from the inside. A local server application called OpenMoxie was the plan for owners technical enough to run one.
Do not generalize from either case. wire-pod is specific to the Anki and Digital Dream Labs family, and a rescue existing for that robot is not evidence one exists for yours. For most app dependent toys, none does. Chasing an archived app package to revive a dead phone app carries its own risk, and the honest answer is that it depends entirely on where the file came from. APKMirror, for one, verifies uploads before publishing, checking that the cryptographic signatures on a new version “match the original ones, which means we know if uploaded APKs were signed by the real devs or someone pretending to be them,” and adding that “If we’re unable to verify the legitimacy of a new APK, we will simply not publish it.” A random download site offers exactly none of that.

What belongs on the bench before you open anything?

Start with the list a real repair guide uses rather than a hardware store aisle. iFixit’s tool list for the Vector jobs is short and cheap: Phillips #0 and #00 drivers, a spudger, an opening tool, a precision driver kit, tweezers, and a soldering iron for the battery step specifically. Add a set of security bits, because tri-wing heads, three flat prongs at 120 degree intervals around a center point, are the tamper resistant drive you meet on toy and cartridge screws. They are not Torx, not Phillips, and not the twelve point star sold as triple square. Buying the wrong one is how screws get stripped in the first place.
A multimeter earns a spot on any electronics bench, but notice what the servo guide’s own photos show when it is time to check the work: the servo goes onto a small handheld servo tester powered by a hobby pack, not onto a multimeter. Testing a servo means watching it move smoothly under command, which is something you look at rather than a number you read.
Parts come from three places. Repair sites host the guides and sell the tools, and iFixit’s own right to repair page is where that philosophy is spelled out. Servo suppliers stock the gear sets, with the matching rules printed on the listing where you cannot miss them. The third source is the one people forget: another copy of the same toy. Discontinued robots turn up cheap and broken, communities treat donor units as completely normal, and it is also how you find a battery contact for a toy nobody supports, by robbing a spare battery holder. We take nothing from any of these links. They are simply where the parts are.
None of this makes every toy fixable. Two of the three failures are yours to solve: a pack you can replace and a gear you can match to a part number. The third belongs to whoever decided to stop paying for a server, and there is no bit in any kit that turns that back on.
